Outsourcing - The Who Method And How To Hire A Players The First Time On Upwork or OnlineJobs.ph

hey miles Becker here and this video is
more about hiring people and about
hiring outsourcers and kind of a little
bit of a kind of nuts and bolts or brass
tacks on how to actually hire someone
who's great because you've got to learn
how to hire people you got to learn how
to spot good talent and you got to learn
how to spot poor talent quickly or else
you're gonna kind of get stuck with
people who man they're slacking they're
not really delivering on what they say
or they promise a lot and they can't
actually deliver on what they promise on
and you can get stuck in this cycle of
having like shitty people on your team
and it can really hold you back and the
alternative to this is when you get this
right you're gonna be able to bring on
great people who are ambitious and
they've got kind of a desire to get it
right and they're willing to work long
hard hours to figure it out and to help
you grow your business and you'll find
that your business grows more quickly so
how do you get this right well first and
foremost there there is no magic trick
to hiring there are some things you can
do to kind of like stack the odds in
your favor but it is an absolute art
science mixture that is incredibly
challenging I recommend that you read
the book who its whu-oh and it's all
about how to hire people essentially you
can find a little Kindle for seven or
eight bucks and it's got some great
ideas they really recommend looking
through your warm Network but oftentimes
as bootstrapping entrepreneurs we're
looking for incredible value right we're
looking to hire people in other
countries so whether you're on
upwork.com
or if you're on online jobs dot pH and
you're looking to hire some here's a few
things you can do to really kind of weed
out some of the people who aren't paying
attention and don't have the attention
to detail that you deserve so first and
foremost you hide an easter egg inside
of your job listing so a few paragraphs
down you say something to the effect of
you know use the phrase green bamboo in
the first sentence of your cover letter
so I know you read all of the words on
this kind of Job Description and then
when you're looking through the job
descriptions you look at that first
sentence and anyone who doesn't have the
words green bamboo in there you just
delete them you remove them from the
options
there's no consideration to hire them
because they don't have the attention to
detail you need they're not reading your
entire job description or they're not
willing to take the one step of adding
those two words to the very beginning
sometimes I've even used sentences that
make more sense like you know start your
application with the words I am your
next rockstar designer and then I just
look for that sentence right up top if
it's not there they're out they don't
have the attention to detail they
haven't read the job listing fully
therefore they're not for me because I
need someone who's gonna take the time
read every word do everything I say and
if they can't do that on the job
application odds are they won't be able
to deliver on the kind of product side
of things or whatever those tasks are
that you're asking from them so that's
really the first big one and it's really
common the second thing I do is I
require them to do at least two separate
things and sometimes three things and
this is in the bottom and it says if you
want to be one of the highest listed
candidates for this job do these three
things number one go to sixteen
personalities calm that's one six
personalities calm and I have them take
that free personality report and send me
what their personality type is I don't
really care that much what their
personality type is I look at it and I
read through a little bit of the
material on it I want to see if they go
to the website and they take the test
and I want to see how they send me what
they are do they just put it in quotes
and say I'm an en tfj if you don't know
what that is it's a sixteen
personalities thing they give you this
four letter kind of acronym of your
personality type you know or do they
send me a link to the actual description
so I can read it it allows me to kind of
give them a very small task with a kind
of an undefined deliverable required and
I'm seeing what they give me do they
give me enough information or at least
enough links to where I can go get the
full picture of what their personality
profile is from sixteen personalities if
not they're off the list so the second
thing I have at the bottom is I asked
them to make a video I tell them that I
want to learn more about them and just
grab their cell phone or use their
webcam cut a quick video to introduce
themselves let me know why they want the
job and if they can show me around their
workspace I want to see where they're
working from this has been absolutely
brilliant in my hiring process I look
for what I'm looking for is people who
are being honest people who are
authentic and people who are explaining
a story of where they are in their life
and why it is imperative for them to get
this job right now I want to hear things
like I'm getting married in a year and I
want to have kids and I want to be able
to work from home so I can raise my kid
while I work from home these are
long-term kind of phrases these are
ideas that someone who's really looking
for a career and a long-term job are
gonna say because when I hire that's
what I want to hire is someone who's in
it for the long haul also I love seeing
what their workspace is like now they're
in the Philippines their workspace is
gonna look different from my workspace
and that's brilliant that's perfect but
is it in the kitchen right next to the
refrigerator do they have like a little
nook in the living room where they have
a really well-designed kind of layout
space to do their their design work if
there are a graphics designer do they
have art on the wall
do they have an extra do they have a
tablet on their desk do they have an
extra kind of larger monitor or are they
trying to do it all off a 13-inch laptop
display just these are the little things
I pick up on on the video and what
you're gonna notice is literally like 1
in 10 maybe possibly one in 30 will
actually create a video so the fact for
them to really kind of muster up the
guts to create a video that's a big
thing right it takes a lot of energy and
it takes a lot of motivation and it's so
easy to not do that and I'm looking for
people who go above and beyond the call
of duty therefore someone who actually
cuts the video they're leading in my
mind and if it has anything to do with
English the third thing I asked for is
them to take a grammar test I go online
at Google free grammar test there's one
that's like it's like 15 questions it
takes two minutes maybe and I have them
do a free grammar test and I make sure
their grammar is as good or better than
mine surprisingly a couple of the girls
in the Philippines I've hired recently
score better than I did in a shorter
amount of time
on this grammar test so my written
grammar is not my strong suit I know
that but I like to see at least as good
as my grammar or better grammar I don't
really remember the one I use I
literally every time I just go back to
Google I type in free grammar test and I
pull the one there that's super simple I
take it myself so I can tell and then
that's it I throw this as my job listing
in my job listing I'm very specific that
I'm looking to hire somebody for long
term I'm trying to build a long term
relationship with someone if I'm hiring
part-time at first I let them know that
I want to move them up to full time if
I'm hiring full-time from the get-go I
let them know that they can't have any
other jobs and I make sure that they let
me know in the description that they
have no other side jobs no other side
projects that they're fully dedicated to
my company because ultimately my goal is
to find someone who's willing to kind of
jump on ship with me and help me row
this ship as fast as we can towards the
destination I don't want them to be
distracted and I recommend if you've got
it in your budget and your resources
that you take that approach as well try
to hire a minimum of part-time and then
keep them busy if you can hire them
full-time and keep them busy but make
sure the tasks that they're working on
are strategic and that's your job to
make sure those tasks are strategic and
the ways you work with them kind of
remain and continue to be strategic once
you begin working on with them look back

keep your business moving forward while
you're traveling there's three tools I
talked about in that T in that video I
highly recommend you get those three
free tools going that way to manage the
process and the conversation with your
teammate because it's important to kind
of stay on task with them communicate
with them daily via slack via the other
tools and if you can't do like a weekly
phone call with them or a Skype call
just to kind of stay on the same page
because that's the most important thing
is to keep them feeling connected keep
them feeling like they're part of a team
they'll everybody loves to be a part of
a team and you're the leader of your
team so get out there build your team
get in hiring it's been one of the more
challenging sides of my business but
honestly immensely rewarding and at this
point we're able to get literally five
six seven hundred
hours of work in our business
accomplished every week not by working
more but by leveraging the efforts of
others and always remain focused on what
do you great at what's your ultimate
kind of passion and what matches your
DNA you do that hire out the rest of the
tasks find great people to bring home
for those tasks and your business will
grow I guarantee it so thank you very
