welcome this is the webinar on scaling
content it looks like we have a couple
people on so welcome appreciate you
hopping on here hopefully you can hear
me and the volume is reasonable it's
been pretty consistent lately as I've
been recording some podcasts with my
life and stuff I've become a little more
savvy and potentially competent with the
various audio and microphone settings
that you may run into so I think I think
it's gotten better
cool Adrienne is on what's up and I
think this is gonna be a small crew
today so I didn't you know push overly
hard and promote this or anything like
that maybe I should have but anyway
we're getting rolling here I think
there's gonna be a handful of folks and
a quick reminder you know a couple
little things I do these often right so
I do these sort of sessions usually once
a week usually I'll take a break for a
few weeks like once a quarter or so so
it just depends on what's going on so if
you like these you know keep an eye out
for them there's actually like a button
you can click a checkbox or something
where you can subscribe for you know to
be on the list to be notified whenever I
hold one and then I on my end I just
click a button and then you're
automatically signed up so look cool we
have a pretty good crowd of people we
have Dennis Paul Wesley in Adrian of
course so this is on scaling content
basically I'm gonna go over how you can
start with a team of one just yourself
to be and I show you how to do this like
in a step-by-step way this is not
overwhelming I mention this every now
and then we're even if you had like
unlimited budget an unlimited time to
build a team so let's say I gave you 10k
a month to invest into content and
you're like I'm gonna go hire a team
it's much harder than you think right
you can't just roll out of bed and then
put the team together so I'll get into
the d
tails and again I give you sort of a
roadmap step by step how you can do this
and I literally I mean this is a case
study this is what I did a couple times
and I'm showing you like the issues that
I have and then I'll mention you know
how is able to you make this work really
well all right and let's see I'll turn
it to miss anyone Steven and Dennis and
Alex sue boom john and seeing deep and
sar1
all right welcome everyone we have like
25 people on so that's pretty cool I'm
gonna get into it cuz there's there's a
lot of material we'll do like a little
bit of an intro even though I think a
lot of people know me is it audio good
just let me know
- yeah audio is great audio is not good
and while you're at it let me know in
the chat go ahead mention like where
you're from so it's cool to see like the
big international group that we have
additionally let me know if you have
hired anyone to do content before and
how did it go and you could have like a
little conversation in the chat - it's
always nice because it is a community
here you'll notice a lot of the same
people on the live streams versus these
and so on some people are in the course
if I figure a niche site so feel free to
you know share your war stories or your
success stories of hiring people and I
will share my screen awesome
all right people say you could hear me
which is really cool
and there's this thing where the if I
click on the chrome window sometimes
it'll close it'll close the window and
it tends to only happen when I'm doing a
presentation it's like the worst timing
so and that I mean that's how it goes
that's how this live stuff goes so let
me get this back and then maybe it'll
work
by the way if you
video let us know in the chat there's a
chance that there's some issue on my
side however most of the time if you
just hit refresh there's like a refresh
button to refresh feed or something like
that should be pretty clear click that
if you run into issues so let us know in
the chat but try and refresh it on your
own and maybe like 25% of the time
there's some like issue with bandwidth
or something like that but on my side
over time I've learned to plug in
directly I'm not on Wi-Fi so I have like
an Ethernet cable plugged into the
router which is hooked directly to fiber
and I'm hooked in to the Internet
backbone here so ok let's try and get
started here part 2 you can hear me it's
very good I'm Doug founder of niche site
project I have a blog and a YouTube
channel and soon a podcast so that it'll
be the full suite spreading myself too
thin that's uh me and my dogs there my
dad Dan Old Faithful Yellowstone is
pretty close to us and then Georgie and
I that's our new dog that was in a trip
to Colorado and I think maybe I'll be
going to Colorado here in a few weeks so
we have people from Virginia the home of
cheap trick and some people have hired
content Vegas some people have tried but
no luck and alex is from Barcelona you
haven't hired anyone Paul does on the
post his self so far from Greece and
other dog is on so I've been featured or
quoted on a lot of different places and
I've been on social triggers mentioned
is like a success story for a couple of
the products so that's how I like got my
way into being mentioned there and I'm
actually gonna try to be on more
podcasts coming up because this is
another story for another day maybe I'll
talk about it more tomorrow in the live
stream on YouTube but basically I mean
there's some stuff that we do that works
and
we're trying to add some more things to
test and then sometimes it turns out
those new things don't help as much as
we thought they were going to and we
should just do the stuff that worked
being on podcast was a good thing for me
and same with like guest posting and
quoting things and stuff and being
quoted and that sort of thing I'm gonna
go back to the roots and do that stuff
again I put the timeline on here and I
think a lot of people have probably seen
this but I know there are new people on
here right now welcome to the new people
by the way but this you know I'm about
five years in if you can imagine that
I'm five years in to this and I still
feel like I'm just starting and like I'm
learning new stuff every day
so like the more you know the more you
realize you don't know anything but the
reason why I show this is it's totally a
roller coaster ride it's small text here
but there have been like big successes
big failures and don't be fooled right
don't be fooled if you see like these
big sexy headlines where you just see
the highlight reel from people they're
not telling you about the five years
previous where they were like trying to
figure things out and they tried 40
things and only one of the 40 worked and
that's what they're telling you about so
I just flipping through some podcasts
the other day trying to see if there's
anything new out there you know and I
was seeing it was like an entrepreneur
type podcast and it was like startup
success story like all these success
stories and great headline writing right
so it's like how so and so may you know
1.2 million dollars in revenue and nine
months right and I'm like well that's
just gonna make me feel bad right so I I
don't listen to those much anymore but
if you're only hearing the highlight
reel if you only see that stuff you're
gonna feel like you're really behind but
don't worry you're not it takes like one
to three years to sort of like get your
skills down and then you'll start doing
better so if you could stick with it
you'll be just fine
and I just put that in there because I
learned probably more from the mistakes
than I did from the successes so you
know if you do have
listen to someone who happened to make
it and it really was sort of a quick
overnight kind of thing they may not be
able to teach you as much because they
didn't have to go through all the
adversity all right Q&A is at the end
unfortunately I'll have to like sort of
ignore the chat well as we're going here
just so I can get out thoughts but I'll
kind of keep an eye on it to make sure
there's no like major technical issues
but Q&A at the end and okay so this is
how to scale content for niche in
authority sites and you'll learn when
you should scale by the way we're
getting started now so if you have like
distractions and stuff around now's the
time to and actually it's a good thing I
always forget to put my phone on Do Not
Disturb so put your phone do not disturb
so you can concentrate I'm gonna do the
same on my computer cuz phone calls come
through my computer too so I'm putting
on do not disturb I recommend you do the
same
get yourself a notepad and a pen take
some notes however you want to do it
this is what we're gonna go over so when
you should scale alright so this is
important so you don't like get
overwhelmed too quick
I'm going to talk about the org chart of
a Content team this is modular and you
can basically translate the ideas to any
kind of team you're putting together
whether it's like a team to do like
youtube production or podcast or
whatever like some of the you know names
of the team members will be different
but it should hold up pretty well in the
in the week by week growth should hold
up really well I'm gonna give you the
checklist that I use for content
managers and editors and the one thing
that saved me like 24,000 minutes which
I calculated in a year and I think it
was the same for last year as well so
like about 50,000 minutes over the last
two years or so
and so the goal so why why why are you
gonna put all this new content out there
right increase revenue so you need to
have the clear goal in mind and the
thing is if you if you're if you don't
have a good way to like understand you
know why you're doing it or way to
measure it or anything like that it'll
be a little it's gonna be a little rough
right so the goal is not to like publish
the content it's to like get a positive
ROI on an investment so again this is
you could translate this from content to
some other pieces of work but the idea
is the same so in this case I wanted to
publish key word golden ratio content
kgr to sort of like stress test process
right so I it's the time that I did this
it was like once in 2016 and once in
2017 and basically I knew that the kgr
was looking to work pretty well and
students were seeing success from
five-figure a niche site but I was like
how far can this go like you know if
something's working dude warm it so I
was taking that idea and I didn't know
how far I could go
so basically I wanted to publish a lot
of content and sort of arbitrarily chose
like 200 posts because I did 20 before I
think I just read the the 10x rule by
Grant Cardone it's a interesting book
but it gets you motivated right so I was
like I'm gonna do 10x what I did before
in a literal way so I was like I'm gonna
do 200 articles I did 20 before
let's 10x it so in that period I went
from a hundred dollars a month in
January 2016 to 14800 19 in December and
you can see the graph looks funny
because the scale changed so much going
from 100 to 14000 and it's it was
amazing right it worked a while and then
in 2017 the same site did 70k so the
growth was sustained
and this was a really great thing and by
the way right so you can't see this here
but if people are aware of the Amazon
affiliate program and like the changes
that happen in 2017 and Marchant of 2017
the revenue was slashed by thirty five
percent because of the change in the
commission rate so if you do the math on
that it brings a tear to my eye
right that's a lot money but you know
what that's part of the business model
and I respect Amazon for whatever thing
they want to do right I'm happy that I'm
part of the ecosystem but man that hurts
so so basically I did this and it worked
well so I knew I couldn't write that
much so I hired writers from up work and
again I'm just laying out the facts so
you have like a baseline of like what
I'm talking about here so at the time I
was paying like 14 to 15 dollars 4,000
words on average basically I was just
trying to get content out the door
knowing that you know a thousand words
would be at a minimum good enough right
I think 14 to 15 is probably still a
reasonable rate to pay I think you may
have to edge that up just a tad to you
know 16 17 or so on average and
basically I wanted to pay people a fair
wage so if they're good I'll pay more
and I'll give them raises right if I
have somebody that's working well
they're writing well they see what I'm
trying to do they turn in stuff on time
and like they get it
I'll give them a raise because it's
better to like keep them on board than
for me to have to like try and hire more
people right so I'll give them a small
raise from time to time you know an
extra fifty cents or a dollar or
something like that per post for the
content manager role I paid between ten
and twenty dollars an hour so usually it
was about ten bucks an hour but again as
time went on maybe I gave a person a
raise if it was like you know a good
over achiever that again got what I was
trying to do
in fact it was it's mostly ran ten bucks
but there was one person who would like
she wanted to keep working with me and I
wanted to work with her but she said
that she's getting offers for hire
contracts and I was like well how much
do you need for to continue working with
me she told me 20 bucks and I was like
fine I'll pay 20 bucks an hour so in
general it takes a Content Manager about
45 minutes or two an hour to edit one
post it took me like a way longer than
that like about twice that all right so
it was a very highly leveraged role so
when to scale and I do see the questions
coming over there I'm gonna hop back as
I mentioned before I kind of have to
ignore it as I'm going through the
material otherwise I'll just get totally
scattered so come back to them at the
end of course when should you scale it's
basically later than you think because
we here maybe you hear me talking about
scaling content and you think you should
do it too and you hear other people like
Hamma you know I got 400 posts on my on
my site it's going great the thing is
I've been doing this for a little while
at the time right in 2016 I was still
three years in right I was three years
into internet marketing and if you're
just starting your fear in your first
year or so I don't think you should try
and replicate what I did three years in
right you have to you know grow into it
at the right time and it's it's hard to
know exactly but from my perspective you
you should have right before you try and
do something like this your site should
probably have stable revenue right
unless you have money to invest right if
you have money to invest and you have
faith in the system you've seen this
work before then
you know you may be able to have the
confidence to do that however it's
really good if you could just like
reinvest the money that's what I did by
the way so you should have stable
traffic and revenue if you don't have
any traffic yet you probably need to
focus on the basics right so you need to
make sure you have the right keywords
you need to make sure you're kind
your on-site SEO is tight and you need
to probably get some backlinks do some
outreach and I know a lot of people you
know you you just want to focus on the
keyword golden ratio content you just
want to publish that it can work there
are outliers that work really well when
you get links it'll be better right if
you get links it's going to be better so
if you don't have any traffic yet you
need to make sure you have traffic if
you don't have the budget you should
wait until you could afford afford it
and just generally you know reinvest if
you can right so I I mentioned that this
I was making about a hundred bucks a
month so I basically just reinvested the
money that I was making the profits and
grew from there and you know I published
200 articles in five months
but the first month it was only like six
articles right and then I I went to like
25 the following month and then I think
I can't remember if it was September or
October I published like 75 right 75
posts all at once and at that point I
grew the team right and I'll get into
that in a moment so grow slowly and if
you haven't built a team before like at
your day job for example then you should
definitely start slowly like I mentioned
to like have an unlimited budget and no
constraints it's still going to be hard
if you haven't done it before
for example if if you hire if you're
like hey I'm gonna hire ten people and
everyone has like one or two questions
per day for the first week or so that's
like you know 20 plus emails who knows
how many back-and-forth things you're
gonna have so if you and even if you
have an unlimited budget it's gonna be
stressful so the biggest mistake is like
trying to hire too many people too fast
faster than you could like effectively
manage them so don't I mean you're gonna
end up being stressed out if you do it
and you want to hire people so that you
have less
and get more done initially it's going
to go a little bit slower but that is
okay right
because if once you sort of get people
trained up this should be good to go now
it's usually like pretty easy to hire
people it's much easier to hire people
than it is to manage them so that's why
we're going so slow and I am spending so
much time talking about it things are
going to go wrong like different than
you expected and some unexpected event
may happen and maybe you get busy and
then you're you know if you're
freelancers right or you're freelancers
may have some minor emergency or
something like that but basically it's a
little tough now I'm lucky I had
experience growing a team in my
corporate job in my old corporate life
right so I grew teams I handled
onboarding and through like the biggest
one was growing a team from like 40 to
about a hundred and I did all the or I
was part of the team that did
interviewing so we like went through
resumes we interviewed can i I liked own
onboarding so I had a large onboarding
document so when someone joined the team
I was like here's what you need to know
and then help them through the process
right so very intensive and went through
iterations and you know when I got the
onboarding document it was like it was
too much it was like 150 pages long so
people were just like reading this
boring business document 150 pages long
so I like stripped it down to the
minimum and then like started from
scratch basically so I let's see what
else do we talk about with growing slow
here the reason why it gets complicated
right I gave the example of like emails
and questions and handling that is tough
the other part is as you hire more
people there's more potential like
communication channels so in my team I
generally was the point of contact so
like none of the team talked to each
other I was like the person that talked
to everyone I'm just like a thin team
because in my old job I was part of like
a big organization
org chart and I just didn't want to do
that so I have a very thin org chart
which I'd like to have that but if you
were to have a team where everyone
interacts with each other like the
number of like communication channels
like goes up by a lot I'm not sure if
it's exponentially or like or just like
some linear growth I think it's pretty
is pretty much exponential I can't
remember if it's a factorial I'm
thinking all stat stuff right now but
anyway if you add a bunch of people
there's tons of communications channels
and I think it may be a factorial
situation there all right okay and
that's what the next slide set basically
mines symbol as I mentioned that's me in
the top in the green with the PM circle
around my head there this is basically
what I had right the cool part is it's
pretty much modular so it's simple right
so there's no other like communications
channels like everyone's just talking to
me so that's good
now you could potentially like have a
bigger word chart with multiple layers
but then you end up with you know
basically a job I could have created a
job for myself where I was dealing with
like a several managers and stuff but I
didn't want to do that so I just kept it
simple basically I'm the project manager
and sort of like the oversight of
everything and I've had as many as like
three content managers or so and like 12
writers something like that during the
height and the cool part is you could
just sort of like spawn these teams up
as you need them and then like
disassemble them like quickly that's the
magic of the the freelance model all
right and basically I'm gonna go over
the phases now so this is sort of like
the part to pay attention to in phase
one like this is week one you hire one
writer I'm serving as like the content
manager editor but you hire one writer
and you get them trained up
when you first hire someone you're
probably not gonna have like the full
job aid you may have like a style
guideline and some you know a little bit
of information maybe you can give them
the perfect game is on template or some
format maybe you send them videos for
the research paper method or freak when
they ask questions FAQ method something
like that so that they have something to
work from right however you're outlining
the content you give them as much
information as you can the reason why
you're hiring one writer in the first
week is they're gonna have questions all
right you're gonna have questions they
won't know exactly what you mean you'll
think that your instructions are super
clear and how can anyone not understand
it the key thing to remember is it's
your fault if someone doesn't understand
it all right so either you hired the
wrong person or your instructions aren't
clear so let's assume that the person is
competent and your instructions just
aren't clear so you need to get over
yourself and you need to have a thick
skin and let the person know let the
writer know hey if anything is unclear
like ask a question and I'm trying to
improve these instructions I want this
to be a job aid and every time you hire
a new person you're gonna ask that same
thing it'll get better over time because
you're literally improving it as you go
but it will have mistakes it will be
unclear even though you think it's
really clear to an external person that
is the real test right we're too close
to our process we're too close to our
work to like have a you know unbiased I
take a look at it
so week one hire one writer get them you
know the best job aid that you can come
up with get them outline style guideline
which I could talk a little bit about
that later but basically is the more
info you give them the better in the
next week you could hire like two more
writers one or two more writers and
basically you're retesting the job aid
and the material for a new writer so
you're giving it to you know one to
three new writers you're getting more
feedback the point is like it's
probably gonna be in better shape
because you've had a writer go through
it already things are more clear and
hopefully you're potentially a little
bit better at hiring people as well and
towards the end of that this is kind of
a one to two week period where you're
hiding hiring these like couple writers
and you're probably gonna have a writer
that's like doing a little better maybe
they're asking smarter questions they
are writing just in a style that you
appreciate and you like working with
this person you can ask them if they
want to do something you know a little
bit different a little bit more
interesting see if they want to be an
editor or content manager right is the
same role for me on my team and a lot of
times people are I mean they're gonna be
a little bit bored of writing right so
you've given them a few articles they've
been putting out content most people are
gonna say and it sounds interesting
let's do it and as I mentioned I'm you
know giving them an hourly rate instead
of a you know fixed bid job project
situation so at that point like you know
they have nothing to lose they can give
it a try and that can sort of like take
you out of the picture like we said here
you're the content manager and the p.m.
but here you're sort of separating it
out towards the end of the two weeks now
this is another like growth period where
your instructions your job aid for the
content manager it's gonna be a little
bit off I'll go into and share with you
what I had the content manager and
editor do it's a good place to start
from but I mean you're creating the job
description and responsibility so you
could have them do less you could have
them do more if you want to it's totally
up to you and that is like the beauty of
like putting together your own team you
can have the work done that you know
whenever you want I'm bad at certain
things and I definitely want to get
people that are better than me to do
those things that are bad in that I
don't enjoy usually they're the same
thing so that this phase two is like one
to two weeks or so phase three right
this is another one to two weeks you're
hiring a couple more writers your
content manager and editor is working
through the content sort of learning the
process and stuff and you're able to
clean up the job made for the content
manager role too so again you know that
person has worked with you for a little
while you're asking them to have an open
dialogue like hey if there's anything
unclear on this job a let me know I want
it to be better and as you're working
through the process do you see anything
that could be improved right if they're
working through all this stuff there
they may be we'll have some good
suggestions for you and you should you
know listen to them I mean they're doing
the work and if you can get good ideas
from your team that's awesome and it's
amazing how smart people are if you'd
let them share their ideas so I really
encourage that and you know if you could
have that open dialogue like they'll
enjoy working with you more because a
lot of people are know-it-alls and like
they don't they don't want to hear what
they're you know freelancers or their
employees have to say or think but like
those are some of the best ideas you can
get so these are going through this
you're you know continually improving
your job aids so when you onboard new
people when you hire new people it's
like super clear because like you know
six or seven people have gone through it
as people ask a question you're making
it better more thorough more details
anything they may need you're putting in
those all those details that need okay
so this is another one to two weeks of
course you can stretch this out a little
bit longer depending on how many people
you're hiring you know but at this point
you have like enough people on your team
right you you see how this can work well
and at this point this is phase four and
you know you can spend one week to you
know several months on this if you want
