hey miles here miles Becker calm in this
video you're gonna learn about my team
my organization and how I've outsourced
many aspects of our business in order
for us to grow the goal is to help you
understand how you can begin to
outsource specific tasks and grow your
organization so you can get more done
with the same amount of time or
potentially with even less time this has
been absolutely magical for us this is
point so I'm gonna fill everything out
at the end you're gonna learn about what
I consider to be one of my big mistakes
in growing this way
you'll understand how that kind of came
about in our business so you can avoid
that mistake I'm also gonna share a few
of the places that we've found these
teammates so you can actually go start
to post jobs and look for people and
actually kind of get started outsourcing
certain tasks really quick before we get
going I gotta kind of fill you in a
little bit on our business Mellie and I
consider ourselves to be a niche digital
media business you should probably also
consider yourself to be a niche digital
media business because content and
content marketing is how we grow our
businesses in this day and age so I
don't care if you're selling socks or
vegan dog food or you're doing SEO for
people you actually are a niche digital
media business and you'll understand how
that fits into this diagram here shortly
also we have built our team around our
weaknesses the goal and this is
something I've talked about before you
build your business on your strengths
and you hire based on your weaknesses
so you could say focus on what you're
really good at now your strengths may be
different from my strengths so your
organization may look different and
that's fine but let's jump in so the way
we've built our digital media business
from the beginning starting at the
beginning was Melanie is the talent
Melanie creates the main content and
Melanie creates the products that we've
ultimately sold since 2009 so this is
Melanie right here at the top now what
I've done in growing the business is
work to shield Melanie from many of the
day-to-day business operations and also
remove things from Melanie's plate to
help her stay focus on what is
absolutely in her wheelhouse and what is
the most valuable use of her time so
this is me now again my goal is to keep
Melanie in the absolute highest
production level kind of doing the
things that are the most valuable to her
business into our business and me I've
been working all of the different bits
and pieces to really ultimately grow our
business now one of the first things
that's come up for us that was really
challenging for us to deal with is all
of the graphics we've had to create now
Melanie is okay at Photoshop she's
actually pretty good at Photoshop I'm
pretty bad at Photoshop so between the
two of us we have not a great Photoshop
person and it is definitely not one of
the highest and best uses of Melanie's
time so one of the first things that we
brought on has been a designer a
graphics designer so I'm putting a D in
there now we did not start by hiring
someone full-time but at this point we
do have a full-time designer on our team
and we keep him going 40 hours per week
and we're actually at a point where
we're giving him almost more work than
he can handle
so what we've done is we've brought on a
second design program that is an
on-demand system that allows us to
essentially put up and get an unlimited
number of graphics design jobs done per
month for one flat fee and the goal here
is twofold number one it helps us
accomplish more number two it gives us a
backup to is one one is none if
something happens to him we've already
got a team that we're working to kind of
develop and grow in the sense that if
for some reason he disappears we have a
backup so I'm gonna put D down here also
now we found him on a website called

so we went through a job board is a job
board to connect with individuals in the
Philippines directly and we went through
the hiring process which is totally
needed a whole nother video on it's a
very challenging process and I've
probably hired five or six designers and
I fired everyone but him he's the only
one this worked for me and it has been a
very long process of a lot of firing and
a lot of MIS hiring to find him now the
second option that we're using now is
more of a monthly service it's an
ongoing service that allows us to really
have a team of people we upload our jobs
and they manage the process of getting
the jobs done we get our jobs back
usually in 24 to 48 hours and it does
everything from our layout design work
to our book covers to our Instagram
posts and I mean in this day you need so
much content in the visual world from
Instagram your YouTube covers your
Facebook covers your thumbnails for your
YouTube videos your blog header images
your Pinterest images it's absurd and
that is the idea and that is really
honoring the fact that you're growing a
digital media business you need to have
someone with graphics on hand now I pay
him over a thousand dollars per month to
keep him running full-time this design
service is actually I think it's like
four hundred dollars per month for an
unlimited amount of services and you can

using and enjoying and what it'll allow
you to do is kind of decide whether
plugging into a system that allows you
to just get that on-demand work in one
place is that the best for you it's
about half price or less or are you
gonna go through the whole process of
hiring and really deal with that hiring
and interviewing and training and all of
that part it's it's more of a function
of where you're at in your business and
those are the two items we have on the
design side of things he also does my
development work he does my WordPress
development back in the day I had two
separate people working on that
especially when I was running an
arbitrage based business where I was
doing services but once I close down the
services thing I didn't need the full
time
developer and the full-time designer I
was able to kind of mash those up into
one person those really difficult to
find one person who has multiple skills
oftentimes you do want to hire one
person for one task and move forth so
once this machine was working because
we're putting out so much content
Melanie was putting out eight posts on
Facebook a day we're putting out 10 to
20 new Pinterest pins per day we're
putting out new blog contents new video
content every single day
once that was off of our plate we moved
on to the second most time-suck right
the second task in our business that
created the most required the most time
of mine at the time that's what we
outsourced and that was customer support
now customer support is something I've
actually managed departments of customer
support before I've worked in call
centers I've probably got about seven or
eight years of corporate customer
support experience so I'm really good at
it
but it's not the highest and best use of
my time for years I did all of the
customer support myself now we have a
very large email list we're well over a
hundred thousand subscribers and when we
send out an email a marketing message we
receive a lot of feedback and a lot of
just thank-you messages and the number
of emails we receive are quite
astounding and to put this in
perspective we send out about a million
emails every nine or ten days right so
we're sending out millions and millions
and millions of emails per month
probably three to four million emails
per month and just some percentage of
those people reply and say thank you but
out of all of those replies there's a
few people in there who can't get access
to thing they can't they can't download
what they purchase they're having some
sort of challenge their credit card was
declined and they want to re-up their
credit card information so we needed
someone to number one filter out all of
the kind of just random thank-yous and
then find the actual problems so they
can solve those problems customers
support we hire her full-time she's been
on our team for about two years again I
must have hired and let go of three or
four people before landing on and
training and getting her going and she's
been absolutely fantastic
she works 40 hours per week and then we
got her a backup now this didn't come
about until probably a little over
probably about a year
the process we got her fully trained and
the her backup is 10 or 20 hours per
week
so she's part time and that is just you
know two is one one is none you heard me
say that before and the idea is at some
point she deserves a vacation obviously
she might get sick she actually got
married and you know like go on a
honeymoon take some time right I want to
be in a position to really cater to my
team's needs I also am adamant about our
customer support working seven days per
week and I want to have a range of hours
that recovering that makes us look like
we are absolutely always on this comes
back to my early kind of experiences in
customer support
I believe customer support is an
opportunity for you to show how great
your brand is and how responsive you are
so it's really important for me to have
a very very short time period of replies
when someone buys something and they
have any sort of issue even if it's
their challenge right they're there they
don't know how to use their device
appropriately to access that which they
bought we have standard procedures we
have documentation to help them access
what they purchased I want my team to
respond within an hour or two if we
possibly can because what that does is
it proves we stand behind our products
we're real we're there it really makes
them comfortable to come back as a
repeat customer because they had a
really positive experience even those
negative challenging experiences turned
into a positive like man they got they
got support on point I like this I like
this experience so that's our full-time
team that's it we have two full-time
teammates and we have two what I
consider part time teammates both of
these teammates also came from the /va
location from online jobs pH these are
our two full-time employees and that's
it these are the part-time now you've
got this other section over here these
are more on-demand tasks they're
part-time most of them have been with us
for a while and we do use them over and
over and over and over again and I'll
start at the top the first one is my
teammate who is taking my content that
I'm making here on the YouTube and
turning it into excellent blog posts so
I'm going to put cm for content
marketing now he gets my content
transcribed through Trent he then has it
written he has a copy at
and he gets it back to me when he sends
me back my content I actually send it
back over to my designer who creates the
header images and all the Pinterest
images and gets it laid out on my
wordpress blog for me you're probably
starting to notice that I'm in the
middle in the middle of a lot of things
and we'll get to that in the kind of
next steps because that is the challenge
that I've created for myself here so
this is how I get these videos that
you're watching right now on to my blog
on to something I own onto something I
control the pop-up and that's where the
majority of my list growth comes from so
he's a very helpful guy right there
we're doing I think we're doing about
one and a half posts to two posts per
week on average and that is I'm really
stoked on that that pace then we have an
editor we've published six books and my
wife's content that she creates right
that that that thing I want her to do
over and over and want to shield her
from everything else so she keeps doing
that is audio based content she creates
a lot of audio based content we have all
of those transcribed and edited
professionally edited so we could put
them in books we could put them on our
blog post etc we've worked with editors
to actually create our own kind of just
there's language patterns in there
there's unique words to our things so
we've really worked and trained one
enter to really be to understand our
niche to understand our market she's
been with us for awhile and what happens
is we've got a workflow to where when my
wife records a new audio message it gets
put into a folder and we have a
transcriptionist so our
transcriptionists transcribes that
content he then moves it over and tags
our editor our editor then edits the
content she then moves it over to
another folder and it's sitting there
waiting for my wife whether it gets put
on the blog whether it gets compiled
into an e-book or used for other types
of content it kind of goes back to my
wife and then it goes out to the
different various sources then we have
our layout design guy now our layout and
design guy has been with us probably for
a man for about I think we put out our
first book in 2012 so he's been helping
us do the actual document design for our
ebooks but at this point this graphics
company is going to be able to offer us
that exact same service so we're gonna
actually wrap that up over here but I
wanted to include him here because
he has been with us for so long we're in
a transitionary period and then the last
one I have over here is Oh bookkeeping
and CPA now this is something that I've
needed to get off my hands earlier my
getting a CPA is urgent for every small
business someone to guide you as you
move forward for tax time for tax prep
and really our CPA helped guide us to
what kind of business entity when to
start a business entity and when to just
kind of remain as a sole proprietor that
was all through our CPA but my CPA is is
hundreds of dollars per hour and my
bookkeeper is like 25 dollars per hour
so I wanted to to get the bookkeeper on
there to manage the books and to keep
all of our numbers month-to-month up so
when it comes tax time I can just pass
all that data over to my CPA this allows
me to log in and look at the health of
our business month over month I've got
all these numbers running in and it's
it's pretty much automated from me and
and it's eliminated from me in many
senses so I found we found all these
people from different locations from up
work from right here in the YouTube
channel my content guy actually is
somebody I built a relationship through
my audience here and also the online
jobs dot pH is one now if you're
interested in hiring a virtual assistant
or someone in the Philippines but you
don't necessarily want to go through the
hiring process there is kind of a what
do you call like a done-for-you service
where they'll go prequalify and
interview the individuals and they'll
find you very very talented individuals
they'll sort through the large group of
applicants to find you really kind of
some of the best people to solve that
problem for you to just be of service to
fill that role within your organization
they do charge a premium upfront for
that and I'm an affiliate for them it's
I think it's called virtual staff finder
but it's at Myles Bechtler comm /va -

if you're wanting the result of having
your own full-time teammate from the
Philippines of VA a virtual assistant a
designer
developer etc and you really don't want
to go through the process of you know
it's worth it for four or five hundred
dollars to pass that off to have someone
else do that work for you I totally get
it because the amount of time I've spent
interviewing researching it is not fun
work it's really challenging and it's
very difficult to get right so leaving
that to a professional team makes sense

amount of content and the amount of
graphical images and pieces you can get
this can absolutely support new
businesses or if you're doing the
arbitrage work I mean everything from
logos to rack cards to banners to flyers
to everything on the absolute website
itself from the images from the e-book
images the cover images it's it's a very
diverse amount of kind of graphical
elements that you can get done if you're
if you're full-on bootstrapping and you
need the least expensive approach to
getting a teammate the four size VA is

and post your job and get into the
interview process and you interview
people I'll probably put together a
video on how I hire at some point in the
future because I don't know I'm not
great at it and I don't think anybody is
great at it I'm probably better at
firing people when they prove not to
mesh with our with our business model
with our kind of style that's that's
probably what I'm better at is a hire
slow fire quick is kind of the approach
that I take now finally let's talk about
the biggest problem that I've created
and I'm gonna use another color here to
really make this example understood and
in short it's the fact that I'm in the
middle of everything
cuz now let me change things this is how
we've been operating since we started
the business right in the business up
until late 2016 was 100% based on my
wife's content and my wife's two brands
that we built but now I've got a brand
there's the miles Beckler brand so now
I'm trying to break out and create
essentially what we've done with my wife
again which puts me into Talent role
this is the moment of talent putting out
content and I to make sure my con
gets out on every single platform
syndicate to as many possible places as
we can that's the other thing our
support team does they do a lot of our
content syndication so they take our
blog contents and they work with our
designers to make sure it gets on
Pinterest etc etc but here's what
happens when our support person has a
challenge that she can't figure out that
comes back to miles
well my content guy is done with content
and I need to find do a final edit over
it and read it make sure it's good
enough for my blog post before it goes
my designer that comes back two miles my
bookkeeper every month needs the books
for me and I keep my eye on the books
there I don't do much with the editor
and the transcriptionist the layout guy
I definitely have been managing him so
I've managed the team to really keep my
wife free to do the most valuable tasks
for her right to work on those most
valuable things the design I am
constantly in contact with him
absolutely daily we're working on things
I'm now working here with these items
and these come up to me and that comes
to me and these people are working
together and I need to get a little bit
more of these individuals working
together but boy this is a really good
picture of my day and Here I am three
times a week trying to pull this off
trying to get brand miles Beckler going
right so the biggest move or shift I
could make right so that's the challenge
that we've created and the the way
around that challenge would be for me to
get some sort of a project manager or
what would potentially be considered a
chief operations officer in here because
essentially I'm an untrained project
manager managing projects that's
essentially what I'm doing here and it's
not the best use of my time so I put
project manager or CEO o in there and
then I work with them so that's that's
what I would call the ideal I'm working
on getting my mental bandwidth in a
point to get this going oh I just forgot
something I gotta give a shout-out to
Dave Wooding at integrate Pro I've got
an integration guy who runs all of my
high end integration he does all of
Oh everything that happens with
automations and active campaign and
automations with our membership program
he's the one who physically puts all
that together active campaign is way
beyond my capability which is why I
recommend most people go to Aweber I
paid this dude like five hundred bucks a
month just to be there just to help me
kind of push things forward
can't forget about Dave wooden because
he's absolutely great at what he does
but um starting out I didn't have this
role in place I just used Aweber we just
built our content very very simply so
this is this is our org chart you notice
everything kind of condenses here and
when that's me which it is right now and
I'm still trying to pull this miles
becker brand out I've created a lot more
work for myself and putting in a project
manager or a chief operations officer or
somebody who can who's a gangster at
WordPress and content marketing and SEO
and can push projects forward and put
out more CD's my wife and I have we
could put out five or six CDs in the
next month we have one or two books
ready to go to the editor to get
published to kind of be turned into
Kindle books and get launched we have so
many assets around that we could
potentially push forward but as you can
tell there's a lot going on and I'm
trying to move this brand forward so
this becomes a philosophical question at
what point do you bring in a a player
your your first line of defense you're
number one right who is that person when
do you bring them in do you bring them
in first or do you bring them in after I
don't know if there's an actual answer
for that I love the fact that I've spent
so much time working with my support
staff and so much time working with my
developer and some of these folks over
here because they all get the they get
the values of our brand they get our
mission they really understand us the
culture that my wife and I have created
of truly being of service truly being
helpful of working to make the world a
better place as our main goal they fully
get that because they've been
indoctrinated by that culture because it
had such close connection to me that has
been very valuable for my business when
you put a layer in between you might
lose a little bit of that but if this
person is fully indoctrinated into your
culture then obviously it can work down
here the other aspect to keep in mind is
as we grew our team and we've been
growing this business we've been
strapped
we've been bootstrap the whole time
right we never hit a point where we had
this big boom
we never got a cash injection we've
grown our business slowly and
organically so this was how we could
afford it right I didn't have three four
five six grand a month to bring a
hotshot in to grow things for us to
scale right I didn't have that in the
beginning but now that our cash flow is
good and we're working on a second brand
that has the ability to bring extra cash
flow now this rule will be much more of
a profit Center than it will be feel
like an expense but when we're kind of
getting going through the growth curve
really hiring outsourcing to kind of the
other countries to the Philippines made
it fiscally feasible and our bookkeeper
or integration guy our editor they're
all in the u.s. so in our CPA like so we
have we definitely have teammates in the
US and we have a few writers we work
with in the US and my content teams in
the US but for some of these other tasks
that are very repetitive or graphics
graphic based or code based we do
outsource those to other countries where
there's a good value for the dollar
right the dollar goes a little bit
farther the cost of living is much lower
because that gave us more value because
we're fully bootstrapped right we've
been growing this by our bootstraps with
as little cash as possible so I don't
know I really wanted to share this with
you I thought this would be insightful I
wanted to give you an understanding of
this challenge that I've created for
myself here but yet it did work for us
very well and this all grew out
piece-by-piece
we started here in the design world
because we have to get our content out
on all of the platforms if you're a
writer on WordPress you need to be
writing and you should get someone else
to put out your headers your Pinterest
images your Instagram images your
YouTube covers you know read it out to a
youtube video your podcasts cover all
that stuff whatever your content
creation method is you should do as
little else but that content so if your
writer everything that's stopping you
from writing more needs to get passed
off so for us it was here first when we
started really growing our product
offerings and bringing in you know
dozens and hundreds of customers per
week we needed the support team to be
there on a moment's notice to help them
in any way they could these are all
supportive in many senses of syndicating
except for these folks here this is all
designed for us to help further
syndicate our content to get it out into
Kindle books to get it my videos on a
blog etc etc and
ultimately we started with Melanie as
the visionary and miles as the
implementer and now we have two
visionaries on the team miles is the
visionary of the miles Becker brand in
this YouTube channel and now we need a
core implementer and we're getting there
it's like everything is fine in our
business like this is actually working
for us even though it looks kind of
crazy but that's it I'm gonna stop it
here I'm gonna end it here I really
highly recommend Miles Becker calm
forward-slash graphics if you don't have
a graphics teammate if you're not ready
to commit 1,500 bucks a month or 1,200
bucks a month for a full-time person but
you need that help go to the miles

clean it looked at first and how messy
it actually is and what this big
challenge I've created here is because
as you're moving forward at some point
you're gonna need if you're a visionary
you're gonna need a key core a player
implementer on your team it might be
more of a function of your your cash
flow whether it's now or later if it's
later get these pieces going now and
know you need to bring in a project
manager at some point you need to bring
in a CEO or a marketing manager at some
point to kind of run all of this to
shield you just like I did for Melanie
in the beginning but now I need to
shield myself from a lot of this stuff
to really make sure our business can
grow to the next level I hope you found

people I don't like that process I've
tried hiring a lot I started to hire my
first people in like 2011 I think is
when I hired my first people so it's
challenging it's a challenging process
commit to the process you'll get better
you'll let people go who aren't a great
fit bring people on for small trial jobs
if you can hire outside people to bring
you really really high quality people if
you want or
use proven systems as best you can but
you can do this and this although it
looks kind of scary messy this can
create freedom this is why my wife and I
can go for a week out in the woods and
if for some reason we don't have data or
service our business isn't gonna stop
our customers are taking care of our
social media content gets taken care of
so long as I can upload a video or two
here and there all of our social media
marketing all of our kind of syndication
of our content still happens we got to
put out a little bit of content from
time to time to kind of kick that
machine going but we have a machine
behind us to really keep things going so
it gives freedom once you get it built
it's a fair bit of work to get there
